Trimming onboarding from 14 steps to 5 progressive checkpoints lifted completion from 20% to 65%.
EduFlow had a 14-step onboarding that fewer than 20% of new learners completed. Most dropped at the learning style quiz, which felt like homework before any value was delivered.
I ran moderated usability tests to identify the exact drop-off triggers ??? cognitive load, unclear purpose of each step and no sense of progress. I redesigned onboarding as five progressive steps: each one unlocked the next, and the first step delivered an immediate learning win to build early momentum.
Onboarding completion rate jumped from 20% to 65%. Average time-to-first-lesson dropped from 22 minutes to 7 minutes, and day-1 activation improved by 48%.
